Before You Start

Two things matter more than they sound.

You need an empty folder. James’s first attempt at this stream failed outright because he tried to install on a machine that already had it. Create a fresh, blank folder for your business before you begin.

The Install

2. In Claude, open Customize → Plugins.
3. Click Add → Upload plugin and select the file.
4. Confirm it appears in your plugin list.
5. Start a new Cowork session.
6. Select your blank folder, and click Always allow when prompted for access.
7. Make sure only that one folder is selected for the session.
8. Pick your model — a faster one for quick answers, a stronger one for the setup conversation.
9. Type something like: “I just installed the Campus AI OS plugin. I want to get it set up.”
10. When offered, say full onboarding.

The Onboarding Conversation

Budget 25–30 minutes. It asks about your business name and what you do, who you serve, what a typical week looks like, which customers fit best, the problems they bring you, your current offers and pricing, anything launching soon, your goals, and which tools you have connected.

⚠️ Answer honestly, including about things you don’t do. James is direct about this: claiming you do something you don’t will taint everything built on top of it. The shared files are the foundation every department reads.

What Gets Built

When you finish answering, it scaffolds the business: department folders, a daily folder, active work, inputs and outputs, and a shared folder holding the core business memory — audience, business, goals, offers, tools and voice. It also creates the wiki that acts as long-term memory.

✓ Check Your Work: Open the folder in Finder or Explorer. You should see the folders and markdown files. If the folder is empty, the scaffold didn’t run — say so in the session rather than starting over.

Confirming It Stuck

Start a fresh Cowork session in the same folder and just say hello. It should read its startup instructions and pick up everything — no re-explaining. You’ll get a short recap plus anything waiting on you: details to confirm, voice files to finalise, scheduled tasks to approve.

Gotchas From the Live Run

• Switching models mid-setup caused the startup instruction file not to be created. James had to supply the folder path by hand. If the new session doesn’t seem to know anything, this is the likely cause.
• It may not read its instructions on the very first message. Repeat, or paste the folder path explicitly.
• The onboarding sometimes appears as one long form and sometimes as one question at a time, depending on model and context. Both are fine.
• Shared files occasionally showed stale content until it was explicitly told to re-read them.

What You Get After Setup

A chief of staff you talk to — Dean by default, rename it to whatever you like — sitting over departments, each holding employees with defined jobs, all reading the same shared business memory. You delegate outcomes conversationally rather than issuing commands or remembering slash commands.

Everything stays in your folder on your machine. Nothing gets uploaded, no scripts get downloaded, and best practice is simply to zip the folder when you want a backup.
